🔔Successful Ramp-Up Excellence! KORN CONSULT GROUP consultants helped a Tier 1 supplier in the USA to successfully launch series production for 3 different OEMs. 🌍🔊To ensure the maximum success of the 3 series launches, an Industrialization manager, a Project Manager and a Quality Engineer from the KORN CONSULT GROUP took over the management of the organization and brought the project to a successful conclusion.Challenges and Solutions:🔍A major challenge was the high time pressure. Effective project management and realistic scheduling made it possible to meet the tight deadlines (set by the OEMs) for the product launches.🔍The issue of quality is also important to mention. Maintaining high product quality during the start-up phase is crucial. Implementing robust quality assurance processes ensures that the highest possible standards are met.🔍Another important challenge was the coordination of different teams and departments within a large organization. This was solved by establishing clear communication channels that greatly improved collaboration between all those involved.Main tasks and successes:✅ The Ramp-Up project coordinator's job was to ensure that all aspects of the ramp-up process were coordinated and carried out efficiently. As a link between different teams and global departments, he ensures that the overall project goal is achieved. He was also responsible for implementing and maintaining quality standards throughout the entire ramp-up process. There was very close cooperation with the quality engineer employed by KCG in APQP implementation, development of work instructions and training of machine operators.✅ The industrialization manager appointed was responsible for the implementation and optimization of production processes during the period and the ramp-up for a series start. These included, among other things, process optimization, technological integration, layout planning, risk management and continuous improvement.💡Overall, this success story underlines once again that ramp-up management and series launch activity is not only a proven core competency of our company, the KORN CONSULT GROUP, but also highlights our operational excellence and expertise. Deliveries were unpredictable at best, and months late at worst. Frustration at both locations was high, and finger-pointing was rampant.That was the situation when I was assigned to resolve an issue that had been nagging the organization for years. A US-based team was ordering sample assemblies from a production line in another country. No one was happy with how it was going.I asked to review the instructions for the sample ordering process and quickly discovered that there weren’t any! Next, I individually asked each key stakeholder to put together a simple flow diagram of the process of defining, ordering, processing, and delivering samples. In hindsight, I shouldn’t have been surprised - the flow charts from the design engineer, technician, customer service rep, administrative assistant, manufacturing team, and new product development process leader were all quite different from each other.Working with each stakeholder separately at first helped me understand the specifics of their individual frustrations, understand their view of the process, and ensure they knew they were being heard. Next, I integrated the various process flows into one (giant) document and then pulled the team together to correct and refine it. In doing so, we discovered many simple changes that allowed us to streamline the process (eliminating wasted steps and delays) and clarify how to handle different situations that might arise (reducing confusion).Finally, I documented instructions for all users, published them in a location accessible to everyone, and implemented a system of revision control. Then I organized a rollout/training meeting for the global team. Today there is one complete, clear, efficient, and (importantly) visible process instead of several fragmentary ones, a team who talks when things don’t go as expected, and much improved performance and morale.Key take-away's from the experience:(1) Your actual process is never what you think it is.(2) If people see that you’re really listening to them, they will be open to listening to you.Need help optimizing a business or manufacturing process? During the course of work 2 days ago, I had a little misunderstanding with the production team head and this led to an argument which was later settled. Do we really need a Requirements Manager?I've encountered Requirements Managers whose main job was just to organize review meetings, handle requirement attributes and update their statuses. But should this role really exist? In my view, the requirements of a system should be maintained intrinsically by the complete development team, ideally with strong support of the systems engineering tool.However, there's a crucial role for ensuring customer needs are met, managing product variations and versions, and mitigating overall product risks for safe release. This is where the Requirements Manager steps in. Instead of micromanaging individual requirements, they should focus on the bigger picture.What’s your opinion on that topic?
